Setting targets that hold

The company number becomes everybody's number through a cascade: company, team, individual, segments. How to allocate it so it survives the quarter.

The cascade, in order

Goals & Targets is where the company number becomes everybody's number, and it works in one direction: company, then team, then individual, with segments defining the audiences the whole thing is measured across. Working it out of order is the most common way an allocation ends up indefensible. A rep quota set before the team number exists is a figure with no lineage, and the first person to ask where it came from will get an answer nobody likes.

Configured KPIs show progress. KPIs you have not set yet appear with a dashed border rather than being hidden, so an unset target is visible as an omission instead of quietly reading as zero.

Annual first, then the quarterly shape

Inside a KPI you set the annual target and then distribute it across quarters. The distribution is not administrative tidying. It is where ramp, seasonality and the quarters your business is genuinely worse in get encoded. A flat quarterly split is itself a claim, and usually a false one.

Quarterly inputs auto-validate against the annual sum, so the arithmetic cannot drift. What the product will not do is tell you the shape is wrong; that judgment is yours, and it is worth spending ten minutes on rather than accepting an even split.

Allocating without doing it by hand

Both the team and individual levels have the same two tools, and the effective pattern is the same at each: seed, then adjust. Distribute Company Target gives an even starting split. Bulk Apply pushes the same number everywhere. Then you adjust the top one or two rows manually: the enterprise team carrying a disproportionate number, the two reps still ramping.

Trying to hand-allocate every row is slower and, more importantly, produces allocations nobody can explain six weeks later. A seeded split with two deliberate exceptions is a story; forty hand-typed numbers is not.

  • Team level: the roll-up card reads blue when assigned matches the company target, orange when over, red when under
  • Individual level: cards group by team, so an under-quota team is visible before any rep sees their number
  • The footer at both levels keeps assigned-against-target in front of you while you edit

Segments are audiences, not a reporting nicety

Segments are reusable account audiences defined against real CRM properties such as industry, size, geography, titles and technologies, with include and exclude logic, and the audience preview counts matching accounts as you build. The same builder powers campaign creation, which is the tell: a segment is an operational object, not a reporting label.

Because campaigns, plays and reporting all draw on them, a stale segment definition propagates. It is worth a review on the same rhythm as the targets themselves.

What breaks downstream when a target is missing

Targets are not local to this page. Forecast reads them for quota and coverage, Performance reads them for attainment, the Analyst reads them when answering questions about progress. A KPI with no target set is not neutral. It is a blank in four other surfaces, each of which will render something unhelpful in its place.

Come back on a monthly rhythm. Re-allocating when reality has moved is ordinary operating work; discovering in month eight that a team has been measured against a number set for a different org chart is not.

What to take away

  • Work the cascade top down. An individual target set before the team target is a number nobody can defend.
  • Shape the quarterly distribution deliberately — that is where ramp, seasonality and holiday softness get encoded.
  • Bulk apply to seed, then adjust the top one or two by hand. Do not allocate every row manually.
  • The roll-up footer is the honesty check: assigned against target, in colour, at every level.
  • Targets feed Forecast, Performance and the Analyst. An unset target is a blank in four other places.
