From Closed Won to Paid Start and First Value
A deal marked closed won can trigger congratulations, a forecast update and a customer-success handoff. It cannot, on its own, prove that payment arrived, onboarding was accepted or the customer received the first useful result. Those are different events, often owned by different teams.

The framework here proposes a practical evidence boundary: every milestone in that handoff needs its own source, owner and completion rule. It is a proposed operating method, not a claim about customer results.
Write the milestone definitions first
Define a won contract using the commercial evidence your organization accepts. Define paid start from an authoritative payment or billing record. Define onboarding acceptance as the receiving owner acknowledging a complete, actionable handoff. Define first value using a customer-relevant outcome that can actually be observed.
Avoid vague activation labels such as “account created.” For a managed agent workflow, a stronger example might be the first approved output successfully delivered into the agreed destination and accepted by the responsible team. The precise definition should follow the contract and customer goal.
Give each transition a receiving owner
A handoff is not complete when a sender uploads a document. The receiver needs enough context to act: promised scope, stakeholders, constraints, success criteria, dependencies and unresolved decisions. Record what was accepted and what remains open.
Separate missing information from a rejected handoff. The customer-success owner may accept responsibility while requesting one outstanding field. Make that partial state visible, with a due date and a named role. Otherwise the same account can appear complete to sales and blocked to delivery.
Worked example: payment without activation
Imagine a fictional customer who signs and pays on Friday, but whose CRM access is not approved until Tuesday. The commercial and payment milestones are complete. The first live workflow is still pending. Reporting the customer as activated on Friday would hide the dependency.
The handoff packet names the access owner, the exact connection needed and the check date. The team prepares everything it safely can while waiting. Once access arrives, the first workflow still needs its own validation. A successful connection is a prerequisite, not the customer outcome.
Make the report a reconciliation
Use stable account and contract identifiers to join the milestones only where verified relationships exist. Preserve raw currencies and amounts; a display-currency preference does not authorize conversion. Unknown payment or activation values should remain unknown until supported.
Report counts at each milestone and the age of open transitions. A small cohort can support a useful exception review without supporting a reliable conversion benchmark. Explain which cases have had enough time to mature and which are still inside the expected onboarding window.
Start with the last few handoffs
Inspect a small completed and incomplete cohort with sales, finance and customer success. Identify the evidence for each milestone and one recurring missing dependency. Improve that handoff before automating more of it.
