CRM Merge Review Before an Agent Resumes Work
Two CRM records may represent one buyer, but they can carry different owners, opt-out evidence, active tasks and conversation histories. Merging them while an agent has queued work creates a question that ordinary duplicate detection does not answer: which instructions remain valid for the surviving identity?

HubSpot’s merge documentation says a remaining record combines activities, associations and most property values, and that records cannot be unmerged. It also describes workflow behavior that differs for accounts using the primary-ID-preservation beta. Verify the account’s actual behavior before making a general rule.
Review identity before similarity
A matching name or company is a reason to investigate, not enough evidence to merge. Compare the stable record IDs, verified professional identity, email or domain evidence where appropriate, and the source of any conflict. Escalate ambiguous identities to a person.
Keep the review private. A merge packet should contain only the information needed by authorized operators. It is not material for a public content example or shared marketing workbook. The operational goal is one trustworthy identity with preserved history, not the smallest possible contact count.
Capture a before-state packet
Before an authorized merge, record the intended surviving identity, known aliases, current owner, material associations and outstanding work. Record any stop condition separately: reply, decline, opt-out, customer status or active opportunity. A terminal instruction should not disappear because it lives on the record being merged away.
Then identify dependent systems. A board card, report or agent queue may use an old contact ID as its key. The CRM merge alone does not prove those references updated. Name the operator responsible for reconciling each destination.
Worked example: one buyer, two queued drafts
Consider a fictional buyer whose older CRM record contains a decline and whose newer record has a fresh outreach draft. A similarity score suggests a merge. The reviewer first verifies identity, retains the decline as a stop condition and holds the draft. A successful merge must not revive the outreach.
After the merge, inspect the actual surviving record and the external queue. Confirm that only one buyer remains represented, the original conversation evidence is accessible and the draft is still held. Do not infer external unenrollment from the fact that one CRM record no longer appears in a search.
Resume only the work that remains valid
Use a post-merge acceptance check rather than a blanket restart. Re-resolve the current record, refresh material permissions and exclusions, and confirm the destination has the same identity. If a pending approval referred to facts that changed, return the affected action for review.
HubSpot documents differing enrollment behavior around merges and account settings. That makes a small test in the actual environment more useful than an assumed universal rule. Capture what happened to existing workflow memberships and verify any required removal separately.
Make merge quality visible
Track merges awaiting downstream reconciliation, unresolved identity conflicts and invalidated queued actions. A falling duplicate count can coexist with broken work; those exception counts expose the difference.
