An Agent RACI for GTM: Clear Ownership Across People and Managed Agents

Agents can carry work, but accountability does not move to a machine. An agent RACI makes the division explicit.

A traditional RACI assigns people as Responsible, Accountable, Consulted and Informed. Agentic GTM adds a new execution layer, but it does not remove accountability from people. If the chart simply lists “AI agent” as responsible, it hides who operates the workflow, who reviews consequential actions and who changes the policy.

A useful agent RACI preserves the familiar business roles and adds the operational roles that make managed work reliable.

Add four roles to the workflow map

The agent executor performs the bounded unit of work. The workflow operator monitors coverage, handles defined exceptions and maintains the configuration. The reviewer makes decisions at approval points. The policy owner defines rules, definitions and acceptable evidence.

One person may hold multiple roles in a small team. The distinction still matters because each role responds to a different failure. A stale rule goes to the policy owner. An unavailable integration goes to the operator. A commercial exception goes to the reviewer or accountable leader.

Map roles at each workflow stage

Assign roles to stages rather than to the agent as a whole.

Do not confuse provider responsibility with customer accountability

In a fully managed model, the provider can operate the agents, monitor workflow health and resolve defined technical exceptions. The customer still owns the business objective, source authority, approval policy and decisions outside the contract.

Write that division down. “Managed” should not mean the customer discovers a policy change after it affected records. “Customer governed” should not mean the customer is expected to rebuild the workflow whenever a connector changes.

Design escalation by exception class

A single escalation channel creates noise. Route source outages to the operator, definition conflicts to the policy owner, customer-specific trade-offs to the reviewer and material incidents to the accountable owner. The workflow should preserve the affected unit and the evidence already collected.

Set an expected response window by consequence. A campaign research gap may wait for the weekly review. A blocked inbound handoff or incorrect external action may need immediate attention.

Use the RACI in acceptance and change control

Before launch, each role should accept its responsibilities and backup. During operation, every policy or permission change should identify who proposed, approved, implemented and verified it. That record is more useful than a generic change log because it shows the accountable decision path.

Review the RACI when teams, systems or service scope change. An accurate launch document becomes misleading if the named reviewer leaves or the workflow expands into a new region.

A labelled example: forecast exception

Example, not a customer result: the agent identifies an opportunity whose close date conflicts with current activity and prepares the evidence. The sales manager reviews the commercial reality. RevOps owns the stage and date definitions. The managed operator ensures the rule ran, the evidence arrived and the final decision was recorded.

The agent carries the assembly. The people retain the judgment and accountability their roles require.
